The 171% number is real, and we have seen it replicate across enough Malaysian deployments to take it seriously. It is also dangerous, because it has become the headline that finance directors quote in steering committees — usually without the asterisks.

This guide is the asterisks. It explains where the ROI actually comes from in 2026 deployments, how to model payback honestly for your own business, and the three failure patterns we see most often when companies try to repeat the number and miss.

Where the ROI actually comes from

When we audit a Malaysian deployment that delivered triple-digit ROI in year one, the savings almost always come from three buckets — and one of them is much larger than people expect.

The headline finding: roughly two-thirds of the value comes from recovered staff hours. Not "we cut headcount" — almost no Malaysian company in our sample cut headcount in year one. Here is the formula we use with our corporate clients. It is deliberately conservative.

Year-1 ROI = (Recovered hours × loaded hourly rate × utilisation factor) + Revenue uplift attributable to faster cycle times − (Implementation cost + Tool subscriptions + Training cost)

The two assumptions that most often inflate ROI projections are the loaded hourly rate and the utilisation factor. Loaded hourly rate should include benefits, EPF, SOCSO, training cost, and overheads — typically 1.4 to 1.7 times base salary in Malaysia. Utilisation factor is the share of recovered hours that actually become productive output, not coffee breaks. We recommend modelling utilisation at 0.6 to 0.7 for the first year of any rollout. Higher than that is hopeful.

The three failure patterns that kill ROI

1. Platform play instead of use-case play

The single most common failure mode in 2026 is companies buying an AI platform — Microsoft Copilot rolled out across Office 365, ChatGPT Enterprise for everyone, a generic n8n licence for the whole org — and then waiting for value to emerge. It rarely does. Platforms enable value; they do not create it. 2. Skipping the training
